Situation

The accounting firm lacked formalized procedures. Tasks were carried out verbally and in a dispersed manner, which hindered delegation, traceability, and continuous improvement.

Work Done

We collaborated with management and the operations team to collect, structure, and document processes. A total of 36 procedures were defined and standardized, with steps, subtasks, and responsible roles for each service offered.

Result

The firm adopted an organized and replicable work framework, facilitating internal organization, team professionalization, and laying the foundation for digitalization and time tracking.

Project Phases

These are the steps we followed to achieve our objective.

Process Survey

Meetings were held with management and the team to deeply understand how tasks were performed in practice.

Service Mapping

All services offered by the accounting firm were identified and their key stages defined.

Procedure Structuring

Steps, responsible parties, subtasks, and deliverables for each process were detailed.

Team Validation

Procedures were shared with operational leaders for feedback and final validation.

Documentation and Delivery

The 36 processes were consolidated into a procedure manual and delivered as final materials.

Implementation of the New Framework

The team began working under the new procedures, improving delegation and traceability.
